Hiring Won’t Fix Your Property Management Chaos. Here’s What Will.

If you own a property management company and you think adding more people will calm the chaos, I want to tell you, kindly, how wrong that is.

Almost every client I work with comes to me in the middle of trying to scale. And almost every one of them is scaling faster than their infrastructure. So they reach for the two things that feel like progress: more software, or more people. Usually both.

Neither fixes it. Here’s why, and what does.

The industry has normalized chaos

Property management’s job is simple to describe. You take care of the asset, and you give the owners a service they can trust. They hand you their properties and rely on you to handle everything.

But somewhere along the way, our industry decided that doing this job means being reactive. Chaotic days are treated as the price of admission. Something always comes up, which is true, so we build the whole operation around responding to it.

When you live in that reactiveness, there’s no time left for the strategy you could be building. Not because you’re bad at your job. Because you don’t have a system, and you don’t have an infrastructure.

What I saw inside a five-VA operation

One of my clients, an operator in North Carolina, runs her own portfolio and manages properties for other owners. When she came to me she had five VAs and was actively hiring. Leads were coming in faster than her team could handle them.

The first thing I do in any engagement is interview every team member and watch how they actually work. Leasing, maintenance, rent collection, property management. Not how the process is supposed to go. How it goes.

So I asked one of her VAs: when a new lead comes in, what do you do?

The lead arrived in GoHighLevel. She copied it into RingCentral so she could text the prospect. When they wanted to apply or tour, she went into Buildium to send the application. She was also emailing the lead, and emailing the office when the lead was coming to pick up keys.

My client’s conclusion made sense given what she could see: we’re drowning in leads, so we need another VA. But the volume wasn’t the problem. The way the work moved was.

That’s an operational gap

Here’s the simplest test I know. If anyone on your team has to copy and paste something into an Excel sheet or another tool to do their job, you have an operational gap.

Hiring into a gap doesn’t close it. It multiplies it. Every new person inherits the same copy-paste, the same friction, the same workarounds. You’re not scaling your business, you’re scaling your mess. And you’re setting that new hire up to fail, because there’s no infrastructure for them to succeed inside.

Meanwhile, the cost lands on your P&L. More salaries, more subscriptions, and the underlying problem sitting exactly where it was.

Don’t underuse the software you already pay for

The irony in her case was that she didn’t need two of those three tools.

Buildium already syndicates listings to the major platforms. It could already text her tenants and prospects. She was paying a serious amount for GoHighLevel and RingCentral to do things her property management software already did.

I see this across the industry right now. There’s a new tool every week, and it’s human nature to get excited and try it. But most of them solve the same problem with one more feature. If you never took the time to map how your operation actually runs, you end up paying for a stack of software that doesn’t talk to itself. Chaos around chaos.

What we actually built

We kept Buildium at the center. It already held the data and syndicated the listings. She also used MLS, which is shared with brokers, so that had to feed in too.

Then we centralized every lead into one hub, synced with Buildium, so nothing lived in a separate tool anymore. Her team already had a spreadsheet of what to say to leads — the standard answers to the standard questions — so we put that knowledge where the system could use it. An agent now handles those first replies, and no one copies a lead between three screens.

GoHighLevel went away. Owner reports stopped being a manual job at the end of the day.

Leads get answered faster, applications go out faster, and nobody on her team spends the day being a bridge between tools.

The seven pillars

When I map a company, I look at seven things: information, people, process, rules, technology, automation and controls.

Most property management companies only have two of them, people and technology. They skip the rest. And without clear rules mapped out, the business breaks the moment a key person steps away.

That’s the real work. Not buying the next tool. Deciding how you want your company to operate, writing it down as rules, and letting the system follow them. When this happens, then this. If this happens, then that.

Your software is the record. You still need a system of action.

Yardi, AppFolio and Buildium are your system of record. They hold your data, and they do it well. But every property management company I walk into does its actual work somewhere else: emails, texts, Excel, follow-ups, edge cases. That’s the system of action, and it usually doesn’t exist anywhere except scattered across tools and people’s heads.

We don’t replace your property management software. I think that’s the wrong answer. We build the system of action alongside it, synced to it, so your team can see the whole operation in one place.

Before you post the next job listing

Watch one person do one task, start to finish. Count the tools they touch. Count the times they copy something from one place to another.

If that number is more than zero, you don’t need another hire yet. You need your tools to talk to each other, and your rules to live somewhere other than people’s memory.
